This Saturday is National Positive Thinking Day.
But let’s be honest, positive thinking on its own doesn’t move the needle.
What does make a difference is something far more powerful: positive expectation.
The Science of Expectation
David Robson’s brilliant book The Expectation Effect dives into how our beliefs shape our outcomes – mentally, physically, and emotionally. It isn’t fluffy self-help talk, it’s backed by solid research:
- Athletes perform better simply because they expect to.
- People who believethey’ve had a good night’s sleep function better, even if they haven’t.
- Hotel staff lost weight just by being told their daily work counted as exercise.
- Older adults who expect to stay sharp… often do.
The point?
Your brain doesn’t just respond to the world, it predicts, interprets, and fills in the gaps based on what you believe.
And those beliefs? They matter more than most of us realise.
What This Means for Leaders
As leaders, the expectations we hold don’t just affect us, they ripple out to our teams.
It’s not about setting a few targets once a year and then parking them. It’s about the tone you set every day.
- Expect someone to step up, and more often than not, they will.
- Expect someone to fall short, and you’ve almost guaranteed it.
This isn’t about blind optimism.
Optimism says, “It’ll all work out somehow.” Expectation says, “Here’s where we’re going. I believe it’s possible. Let’s make it happen.”
And that shift makes all the difference.
Five Ways to Strengthen Positive Expectation
- Be specific– Clarity builds belief. Vague hope doesn’t.
- Look for evidence– Let past wins guide what’s possible next.
- Reframe stress– Treat it as a challenge, not a threat.
- Watch your words– How you speak shapes how you think.
- Lead with it– People pick up on your expectations, whether you voice them or not.
Why I Teach This in Leadership
When I’m working with leaders, this pattern shows up again and again.
It’s rarely a lack of skill, experience, or knowledge that holds someone back. It’s the quiet limits they’ve accepted about themselves or their teams.
That’s why we bring this into the Effective Leadership Programme, because leadership development isn’t about surface-level motivation. It’s about rewiring how we think, how we lead, and how we bring out the best in others.
That means stronger habits, sharper focus, and yes – expectations that drive real progress, not just good intentions.
If that sounds like something you or your team could benefit from, let’s have a conversation. Or pass this on to someone who needs the reminder today.
One Last Thought
Positive thinking might give you a lift. Positive expectation changes how you show up.
So let me leave you with this:
What are you expecting right now?
And what might shift if you expected just a little more?
